From AI ambition to business value: where should you start?
Artificial intelligence is becoming an increasingly prominent topic for businesses. Organisations are exploring new tools, testing applications and considering how AI could change the way they operate. Yet for many leadership teams, an important question remains unanswered: where can AI create meaningful value in our organisation?
The challenge is no longer simply understanding what the technology can do. It is identifying where it can make a difference, determining what is needed to make it work and ensuring that the investment leads to measurable business outcomes.
At Select Advisory, we believe that the journey towards AI value starts with the business, not the technology.
Start with the challenge
The possibilities of AI can make it tempting to begin with a tool or a particular application. A team discovers a promising solution, experiments with it and then looks for opportunities to use it elsewhere. While this can be a useful way to learn, it does not necessarily address the organisation's most important challenges.
A better starting point is to examine how the business operates today. Where do decisions take too long? Which processes depend heavily on manual work? Where is valuable information difficult to access or interpret? Which recurring problems limit productivity, customer experience or operational performance?
These questions help turn a broad interest in AI into a specific business opportunity.
For example, an organisation may want to improve customer service. The underlying challenge could be that employees spend too much time reviewing customer histories, that important signals are buried in unstructured information or that teams lack a reliable way to anticipate customer needs. Each problem calls for a different response, even if AI could play a role in all three.
The objective is not to find a use for AI everywhere. It is to identify where it can address a genuine business need.
Why AI initiatives often struggle to deliver value
Many organisations have already experimented with AI, but moving from an interesting proof of concept to a solution that becomes part of everyday operations is more difficult. Four challenges frequently stand in the way.
A lack of focus
When an organisation tries to pursue too many opportunities at once, resources become fragmented and priorities remain unclear. Teams may experiment with several applications without agreeing on which business outcomes matter most.
Isolated pilots
A promising experiment does not automatically become a sustainable business capability. Moving into production requires ownership, integration with existing systems, clear processes and a plan for ongoing support.
Unclear business value
If success is not defined at the outset, it becomes difficult to determine whether an initiative justifies further investment. Technical performance alone does not establish whether a solution saves time, improves decisions or delivers a better customer experience.
Limited adoption
Even a technically sound solution can have little impact if people do not trust it, understand how to use it or see how it fits into their work. Adoption needs to be considered from the beginning, rather than treated as a final implementation task.
These challenges are connected. A project without a clear business objective will struggle to define its value. A project without reliable data may not produce dependable results. And a project that does not account for the people using it may never deliver its intended impact.
Three dimensions that need to move together
Turning AI ambition into business value requires more than selecting the right technology. It calls for alignment between strategy, data and people.
Strategy: establish where AI can make a difference
AI opportunities need to support the organisation's priorities. That means understanding which business challenges deserve attention, what outcome is expected and how success will be measured.
Leadership also needs to make choices. Not every opportunity can or should be pursued at once. Prioritisation helps direct investment towards initiatives with a credible business case and a realistic path to implementation.
Data: establish what is technically feasible
An opportunity may look attractive from a business perspective, but its feasibility depends on the information and systems available. Is the relevant data accessible and sufficiently reliable? Are the necessary sources connected? Is ownership clear? Are the appropriate governance and security arrangements in place?
A review of the data landscape helps distinguish opportunities that can be tested now from those that require additional preparation.
This does not mean every organisation needs to rebuild its entire data environment before starting. It means understanding the prerequisites of each opportunity and addressing the gaps that could prevent it from succeeding.
People: establish how the solution will work in practice
AI changes more than technology. It can affect responsibilities, decision making, collaboration and the skills people need to perform their work.
Employees and managers therefore need to understand the purpose of a solution, where it supports their judgement and where human oversight remains necessary. Involving the people who understand the process and will use the solution also helps identify practical requirements early.
When strategy, data and people are considered together, organisations can make better informed choices about which opportunities to pursue and how to implement them.
From ambition to a structured roadmap
At Select Advisory, our approach connects business discovery with an assessment of technical readiness. Rather than treating these as separate exercises, we bring them together to establish which opportunities are both valuable and feasible.
The journey follows three phases: Assess, Design and Transform.
Assess means understanding the business challenges, exploring potential AI applications and reviewing the organisation's data, systems, governance and capabilities. Business and technology stakeholders work together to establish the starting point.
Design means translating those findings into clear priorities. Opportunities are evaluated against business value and technical readiness, with attention to expected outcomes, prerequisites, risks and adoption.
Transform means putting the selected opportunity into practice and preparing the organisation to use it effectively. This includes implementation, ownership, adoption and a way to assess whether the intended value is being achieved.
Together, these three phases provide a structured path from identifying the right opportunities to implementing AI solutions that deliver measurable business value.
Start with the right questions
Organisations do not need to have every answer before beginning their AI journey. They do, however, need a structured way to ask the right questions and make informed choices.
Which business challenges are worth solving? What would a meaningful improvement look like? What data and capabilities are required? Who needs to be involved? And how will we know whether the solution is working?
Answering these questions creates a more practical starting point than selecting a tool and hoping to discover its value later. At Select Advisory, we help organisations make that connection by bringing strategy, data and people together. The starting point is a conversation about your business, the challenges you want to address and the opportunities worth exploring.
