AI is exposing organisational weakness, not fixing it
Before discussing impact, it is useful to distinguish two fundamentally different ways AI enters organisations, because they create different expectations and different pressures.
The first is AI in a decision context. Often described as augmented decision making or decision intelligence, AI analyses data, compares scenarios, highlights trade offs and surfaces signals that require attention. The output does not execute anything by itself. It places something on the table and implicitly asks for a choice.
The second is AI in a process context. Here, AI becomes embedded in operational work. It summarises documents, reviews contracts, generates code, prepares reports or completes templates. The output is not a recommendation but an integral step within the process itself.
In practice, these two contexts cannot be separated. Decisions shape processes, and processes generate the data on which decisions depend. When AI is introduced, it inevitably puts pressure on both sides at the same time.
The promise and the reality
AI is often introduced with high expectations. Organisations expect faster decisions, better use of data, fewer manual interventions and more efficient processes. Some quietly wonder whether dashboards, structured reporting and even self-service analytics will become redundant if employees can simply ask AI for answers. The belief is that technology will remove friction and accelerate performance.
In pilot environments, this belief often appears justified. A document is summarised accurately. A specific analysis is produced within seconds. A defined process runs more smoothly than before. On the surface, it seems that the pieces are finally falling into place.
However, as the proverb says, a chain is only as strong as its weakest link. AI does not operate in isolation. It becomes part of a broader organisational system, and that system is rarely as clean as the pilot suggested.
When processes meet reality
Real processes rarely follow their ideal design. Templates exist but are not always used consistently. Multiple versions circulate simultaneously. Exceptions are handled informally. Adjustments are made on the fly because operational pressure demands flexibility.
This adaptability keeps organisations moving, yet it also conceals how fragile the underlying structure can be. People compensate for inconsistencies without thinking twice. Known data issues are corrected manually. Reports are adjusted in spreadsheets before they reach executive meetings. A new product line that is not yet reflected in the system is incorporated through a workaround.
In other words, the system works because people make it work.
As long as human judgement fills the gaps, the cracks remain invisible. But when AI enters the picture, those cracks become more difficult to ignore.
The double pressure of AI
In a decision context, AI produces outputs that implicitly require action. A model highlights an anomaly. A scenario comparison suggests a preferred option. A summary signals potential risk.
If decision ownership is unclear, these insights do not accelerate decision making. Instead, they create additional debate. Can we rely on this? Who is authorised to act? What are the consequences if we move? As the saying goes, too many cooks spoil the broth. When ownership is diffuse, even the clearest insight struggles to translate into action.
AI does not slow decisions. Unclear accountability does.
In a process context, AI exposes another vulnerability. AI assumes relative stability in inputs and consistency in execution. When documents differ in structure, when templates are modified ad hoc and when exceptions are frequent rather than exceptional, AI produces inconsistent results. What worked smoothly in a controlled pilot starts to break down in daily operations. Trust erodes, not because AI is inherently flawed, but because the underlying process was never fully stabilised.
The architecture dilemma
Organisations often respond in one of two ways. Some open access widely and encourage experimentation with generic AI tools already available within the technology stack. Others attempt to design a fully controlled AI architecture before allowing any significant use.
In both cases, one element tends to remain implicit. Decision logic and process ownership are assumed rather than clarified. Processes are treated as if they are stable and understood, while in reality they evolve continuously through informal adaptations.
As a result, many AI initiatives remain confined to proof of concept. The technology demonstrates promise, but scaling proves elusive. Not because AI does not function, but because the organisation has not defined which decisions AI should support, how processes should operate once AI becomes part of them and who remains accountable when deviations occur.
Data quality and the illusion of control
AI also reduces tolerance for ambiguity in data. In many organisations, data has been considered sufficiently reliable because experienced employees compensate for inconsistencies. They know which number requires adjustment and which version of a document is authoritative. They apply judgement where systems fall short.
AI does not apply judgement in the same way. It processes what it receives. When data and documents are inconsistent, the output reflects that inconsistency. Instead of masking imperfections, AI amplifies them. What was once manageable through tacit knowledge becomes visible and problematic.
In that sense, AI acts like a mirror. It does not create flaws, but it reflects them with uncomfortable clarity.
Governance and skills under strain
The introduction of AI also places pressure on governance structures and roles. AI generated insights do not always fit neatly into existing decision forums. Signals appear faster than meeting cycles can accommodate. Roles evolve, but accountability is not always redefined accordingly.
Analysts, developers, legal teams and operational staff all experience change in their daily work. Yet organisations often struggle to articulate where new expertise should reside, which skills are critical and who remains responsible when AI supported decisions or processes lead to unintended outcomes.
When responsibility is unclear, technology alone cannot provide direction.
AI to enhance productivity and sharpen decisions
Taken together, these dynamics explain why AI sometimes increases decision pressure. More information becomes available and processes become more automated, yet decision rights remain ambiguous, governance struggles to absorb the additional pressure and processes lack the consistency AI assumes.
The good news is that AI’s ability to expose weaknesses is also its greatest opportunity. Organisations now see clearly where decision rights need to be clarified, processes standardised, and data quality improved. By addressing these gaps, AI can move beyond being a stress test to become a transformative tool: accelerating decisions, reducing repetitive work, and enabling people to focus on higher-value judgment and creativity.
